Most HR, payroll and accounting firms grow the same way: referrals, a few loyal partners, and the founder's network. It works until it doesn't. Then the question comes up in a partners' meeting: should we hire someone to do outbound?
The salary on the job ad is the easy part. The real cost of a sales development rep (SDR) also includes benefits, recruiting, tools, management time, the months before they're productive, and the risk that they leave just as they hit their stride. This guide puts sourced numbers on each of those lines and gives you a framework to compare three options side by side: an in-house SDR, an outbound agency, and an AI SDR.
About the numbers: Most public SDR benchmarks come from the US, so every figure below states its market, source and year. If you hire elsewhere, keep the structure and swap in your local numbers. Anything we calculated ourselves is labeled as an estimate.
Why professional services firms struggle to staff outbound
Selling payroll, HR or accounting services isn't like selling software. The buyer is usually a founder, CFO or HR lead. The deal rests on trust, and the sales cycle is relationship-driven. That causes three staffing problems:
- The role is lonely. A firm with 10–40 people rarely has a sales manager. The SDR reports to a partner who is also running client work.
- The volume is uneven. Outbound needs steady daily activity. Client deadlines (month-end close, payroll runs, year-end) pull everyone's attention away from prospecting.
- The talent pool is generic. Most SDRs come from software sales. Learning your service, your buyer and your vocabulary takes time.
So the question isn't only "can we afford an SDR?" It's "can we afford the whole system that makes an SDR productive?"
The full cost of an SDR beyond salary
Here is what goes into one year of a single in-house SDR, using US benchmarks.
1. Base pay and commission. The Bridge Group's 2025 study of 351 B2B companies puts median SDR on-target earnings (OTE) at $80K, split $55K base / $25K variable (US, The Bridge Group, 2025). RepVue's live salary data puts the US median at $60,000 base and $88,000 OTE (US, RepVue, October 2026).
2. Benefits and payroll taxes. In June 2026, US private-industry employers paid $36.97 per hour in wages and $17.03 in benefits for full-time workers. Benefits made up 31.5% of total compensation cost (US, BLS Employer Costs for Employee Compensation, June 2026). Our calculation: that's roughly $0.46 in benefits for every $1 of wages, on average.
3. Recruiting. SHRM's 2025 benchmarking survey puts the average cost per hire for non-executive roles at $5,475 (US, SHRM, 2025). Its 2026 recruiting report puts the median time-to-fill for non-executive roles at 39 days (US, SHRM, 2026).
4. Tools and data. The median sales development tech stack is a CRM plus 5.0 additional tools (The Bridge Group, 2023 report): contact data, sequencing, dialer, LinkedIn tools and so on. Prices vary too much to quote one number, so fill in your own quotes in the table below.
5. Management time. Larger companies run about 6.4 SDRs per first-line leader, and the median SDR manager OTE is $146K (US, The Bridge Group, 2025). In a small firm there is no manager, so that time comes out of a partner's week instead.
Illustrative estimate (US, not a quote): median OTE ($80K–$88K) + benefits at the BLS average ratio (~$37K–$41K) + one hire at SHRM's average ($5,475) comes to roughly $122K–$134K for year one. That's before tools, data and management time. Your number will differ by city, seniority and benefits package.
The hidden costs: ramp, turnover, empty seats and lost pipeline
The line items above assume the SDR is productive from day one and stays forever. Neither is true.
- Ramp time. The average SDR takes 3.0 months to ramp to full productivity (The Bridge Group, 2025). Estimate: about a quarter of year-one pay goes to months of partial output.
- Tenure and turnover. Average SDR tenure is 1.9 years, and median annual SDR attrition was 40% in 2024 (The Bridge Group, 2025). Our calculation: 1.9 years minus a 3-month ramp leaves roughly 20 months of full productivity per hire.
- Quota attainment. Only 60% of SDRs reach quota (The Bridge Group, 2025). RepVue currently reports 56.9% (US, RepVue, October 2026).
- Replacement cost. Gallup estimates that replacing an employee costs one-half to two times their annual salary (Gallup), and calls that a conservative estimate.
- The empty seat. Estimate: combine a 39-day time-to-fill with a 3-month ramp, and every departure costs you about four months of reduced or zero outbound. Meetings that would have happened in that window simply don't.
What an AI SDR costs
An AI SDR replaces the prospecting part of the job: building lists, researching accounts, writing the first email, following up, sorting replies and booking meetings. It doesn't replace the person who closes.
The pricing model is different too. With Leadivo you pay:
- A one-time setup fee. It covers sending domains, email authentication (SPF/DKIM/DMARC), a 14-day inbox warm-up and configuration for your ideal customer profile.
- A fixed monthly subscription. It keeps the agent running: up to 18,000 personalized outreach messages a month, a live client dashboard and Slack alerts for positive replies.
There's no recruiting fee, no ramp beyond the warm-up, no benefits load and no resignation letter. Pricing is quoted on the fit call (see How it works for the setup timeline).
A 12-month side-by-side: fill in your own numbers
Use this as a worksheet. The first column has sourced US benchmarks where they exist. Get the agency and AI SDR figures from real quotes.
| Cost line (12 months) | In-house SDR | Outbound agency | AI SDR |
|---|---|---|---|
| Base + commission | $80K–$88K OTE (US median, Bridge Group 2025 / RepVue 2026) | n/a | n/a |
| Benefits & payroll taxes | ~$0.46 per $1 of wages (BLS avg., our calc.) | n/a | n/a |
| Recruiting | $5,475 avg. (SHRM 2025) | n/a | n/a |
| Setup / onboarding fee | n/a | ___ | ___ (one-time) |
| Monthly fee × 12 | n/a | ___ | ___ (fixed) |
| Tools & data | ___ (CRM + ~5 tools) | often included, ask | included in setup and subscription |
| Management time (hrs/week × your hourly value) | ___ | ___ | ___ |
| Months before full output | ~3 (+ ~39 days to hire) | ___ | 14-day warm-up |
| Turnover risk | 40% median annual attrition | contract churn | no staff turnover (monthly, cancel anytime) |
| Total | ___ | ___ | ___ |
| Qualified meetings expected | ___ (median monthly quota is 10 meetings held, Bridge Group 2025) | ___ | ___ |
| Cost per meeting | ___ | ___ | ___ |
Cost per meeting is the number to compare. A cheaper option that books fewer meetings isn't cheaper.
When a human hire still makes sense
An AI SDR isn't always the right answer. Hire a person when:
- Your deals are large and few. If you sell to a short list of enterprise accounts, deep manual research and phone work can beat volume.
- The channel is mostly phone or in person. Events, trade associations and partner introductions need a human face.
- You want a future closer. Many firms use the SDR seat to train their next account manager.
- You already have a sales leader who can coach, measure and keep the seat filled.
The hybrid model: AI books, your team closes
For most small and mid-sized firms the efficient setup is a split. The AI SDR handles the repetitive top of the funnel, and your partners or senior consultants handle the conversations that need judgment. You only see qualified replies and booked calls on your calendar. If you later hire a person, they start with a pipeline instead of an empty CRM.
